# CHELT.AI > Chelt (CHELT.AI) is expert AI for project, programme and portfolio delivery, shaped by the way your organisation works. It gives earlier warning of risks, issues and knock-on slips, shows which objectives are at risk when something slips, gives a true picture of where delivery stands, and frees capacity: Chelt analyses and recommends, your people decide. Your rules run on every project, every time; AI is used only for judgement. Every decision is recorded, and you can prove the return on AI: every finding, what you acted on, and how it compares with the success measures agreed at the start. Data stays in your own vault, with whichever AI provider your organisation has approved. You can start on your own with your team, with a consultancy that supports you, or, if you are a consultancy, bring Chelt to your clients. Based in Cheltenham, UK. Status: early access. Chelt is available as a proof of concept and is in test, being validated against real projects by a small group of pilots. Pilots are priced to be easy to approve, agreed with you up front, and credited against your subscription if you continue. The launch price has not been published yet. You can sign up for occasional news on wider access. The home page has 12 sections, in this order. ## 1. Hero Expert AI, shaped by the way you work. Your best delivery experts, on every project. Chelt joins up the warning signs across your projects and shows the right people what's at risk, while it's still cheap to fix. - See early what a change puts at risk, up to the objectives it threatens. - Precise findings, each with its evidence, so your team spends its time deciding, not re-checking. - Works with the tools and data you already have. Nothing to replace. Bring us your hardest delivery problem, and see how Chelt would handle it. Not just schedules. Every control, on every project: risk, cost, schedule, benefits and governance. Visitors can book a walkthrough or sign up for occasional news. ## 2. The problem Most of the money lost on projects is lost above them. - 1 in 200 large projects is delivered on budget, on time and with its benefits (Flyvbjerg and Gardner, 2023, How Big Things Get Done; a database of more than 16,000 projects found 0.5%). - About 10% of project spend is wasted: about £10m a year on £100m of spend (Project Management Institute, Pulse of the Profession 2021: 9.4%, down from 11.4% the year before). - 37% of failed projects cite changing priorities as a primary cause (Project Management Institute, Pulse of the Profession 2020, appendix). - 95% of organisations saw no measurable return from their generative AI pilots (MIT NANDA, 2025, The GenAI Divide: State of AI in Business 2025). The main reason: general tools that don't fit how the work is done. The warning signs are usually already in your data. Chelt joins them up in time. Chelt is built for delivery, around your rules, and measures its return from the start. ## 3. What Chelt does Expert checks on every project, with no new tools to learn. For the leaders who fund delivery, the PMOs who assure it, the teams who run it, and the consultancies who support them. Three steps: 1. Connect: reads the tools and documents you already use. 2. Check: AI experts check every project, and the knock-on effects. 3. Decide: your people see what needs attention, and make the call. ## 4. Early warning Trouble surfaced early, not hidden behind a green status. Chelt checks the records themselves rather than self-reported ratings, so problems show up while there is still time to act, and everyone sees a true picture of where delivery stands at their level, without chasing status reports. You get findings and recommendations, not raw data. The page shows a live analysis panel: records become findings, then recommendations, then your decision. ## 5. Why you can trust it Rules where you need certainty. AI where you need judgement. Your governance rules run automatically, at the right moment, on every project. For example, before a supplier is contracted, Chelt checks that legal and finance have approved, and a top risk with no owner is flagged straight away. - Findings you don't have to re-check: many small, precise checks, run the same way every time, with AI used only where judgement is needed. Every finding shows its evidence, so your team's time goes on deciding what it means. Instead of AI deciding for itself what to check. - Expertise built in: the Cheltonians, our AI experts, bring delivery expertise to every project, programme and portfolio. No AI or prompting skills needed. Instead of AI your team has to learn to drive. - Your people decide: AI recommends; your people make the call. Every decision records who made it, on what evidence, whether AI suggested it, and who approved it. Instead of AI acting on its own. - Fits how you work: shaped to your structure and standards, and more closely the more you use it. Works with the tools you already use. Instead of a generic tool you have to adapt to. - Your data stays yours: in your own vault, with whichever AI provider you have approved. Switch provider at any time, and export your records whenever you need them. Instead of your context sitting with one vendor. The page shows an example decision record: a decision suggested by AI, the evidence behind it, who decided, who approved, and when it was recorded. ## 6. Your tools, your data - Read-only from your tools: Chelt reads from the information you already hold: documents and policies, plans from tools such as Microsoft Project, Primavera, Excel and Jira, and, as we add connections, your risk, portfolio and finance systems. Each stays your source of truth. We connect them during onboarding or your pilot. - Useful from day one: your plans and registers don't need to be perfect first. Chelt works with what you have and shows what's missing as part of its findings. - You decide who sees it, AI included: only the people you choose can see your records. That matters when you hold sensitive, contractual or regulated information. - Any AI provider: Chelt uses whichever AI your organisation has approved, and your records stay yours. For your security review: a data processing agreement, hosting details and our security answers, ready before any data is shared. Cyber Essentials certification in progress. ## 7. Objectives at risk Know which objectives are at risk when something slips. A slip, a cost rise or a new risk in one project shows what it affects across your portfolio, up to the objectives at risk, while there is still time to act. The page shows a dependency map as an example: a six-week slip upstream breaks an objective date, and Chelt shows the knock-on effects. ## 8. The return More capacity, and a return on AI you can prove. Less chasing and checking. More time for the work only your experts can do. Chelt does the analysis and recommends; your team reviews and makes the call, so you take on more without adding people. You can prove what it delivered: every finding, what you acted on, and how it compares with the success measures agreed at the start. And because AI is used only where it's needed, its costs stay predictable. Illustrative example: cutting overrun by just 1% on a £500 million portfolio saves £5m. For smaller teams: take on more projects without taking on more people. ## 9. Coming later Stop benefits getting lost between strategy and delivery. Chelt links each objective to the requirements, outputs and benefits that serve it, so you see early whether projects still deliver what the strategy promised. The page shows a V from organisation (strategic objectives) down through portfolio, programme and project to design and build, and back up through outputs tested, outcomes measured, benefits realised and objectives achieved. Also coming: decisions flagged when the facts behind them change, and checks that spot over-optimistic plans before they’re approved. ## 10. Pilot Pilot Chelt on a programme of your choice. If Chelt fits, the next step is a pilot. Six to eight weeks on a live programme, one that’s already finished, or sample data, ours or yours: start wherever you’re comfortable. Set up around your governance, with no obligation to buy. We agree the success measures with you at the start, so you can see exactly what changed. Advise organisations on delivery? Bring Chelt to a client, and we’ll run the pilot together. 1. Talk to us. 2. See a demo on work like yours. 3. Pilot it, set up around your governance. 4. See what it found, then decide. Start by booking a walkthrough through the form at https://chelt.ai/#demo, then a pilot if Chelt fits. Pilots start from December 2026; places are limited. Not ready? Sign up for occasional news at https://chelt.ai/#waitlist. ## 11. Who is behind Chelt Chelt was founded by a portfolio director with government, defence and aerospace delivery experience, who has directed multi-billion-pound portfolios and trained as a physicist, with research in particle physics and nuclear fusion. He works with an enterprise technology lead who rose to principal technical lead at a major UK bank, with a career in storage architecture, data centre migrations and business-critical infrastructure at Royal Bank of Scotland, Dell EMC and BSkyB. We are a small team, supported by engineering, working closely with a few pilots rather than many. We have built secure systems for work where the stakes were legal, financial or national. ## 12.
